PMO Assessment

Analyzing a retail chain's PMO processes for continual service improvement recommendations

Scope

A large supercenter chain (Meijer) PMO’s was having issues with a significant number of projects being delivered late and overbudget. They also noticed that projects' statuses, risks, issues, and project change requests are not being presented to PMO leadership in a timely manner. They reached out to ZCS to help them assess their PMO’s governance, cadences, project managers, and reporting artifacts.

Delivery

ZCS reviewed current state governance processes, PMO artifacts, project managers, reporting dashboards, and demand pipeline. Conducted workshops with stakeholders (from leadership to support desk personnel), analyzing feedback via people, technology, and processes dimensions. ZCS also participated in all current state PMO ceremonies and corresponding meetings to ensure we provide the most effective recommendations.

Support

ZCS provided new artifacts to improve tracking of project statuses and communicate challenges. We also refined cadence structures of PMO to enable better use of their existing demand and change processes. ZCS also provided project management training to project managers enabling them to leverage new artifacts.

ITSM Tool Assessment

Assisted a government agency improve ITSM tool functionality and reporting

Scope
Virginia Technology Agency (VITA) working with a managed service provider to provide ITSM solution services needed assistance in aligning VITA's strategic goals to business objectives metrics in ServiceNow's Portfolio Management module to improve PMO’s operational efficiency and reporting. ZCS, working with managed service provider came in to assess, identify improvement areas, and configure ServiceNow adjustments while adhering to contractual requirements.   
Delivery
ZCS assessed service provider’s project and program managers, ITSM Tool (ServiceNow) functionality, and current state PMO governance processes. We collaborate with teams to address outstanding required contractual documentation requested by VITA. ZCS also developed new PMO Dashboards, Risk & Issue Register forms, and enhanced ServiceNow PMO Reporting with feedback received by stakeholders. ZCS also created new ServiceNow training modules for the teams to better leverage ServiceNow's functionality.
Support
ZCS efforts concluded with a 20% increase in PMO’s operational efficiency and 30% increase in project and program impediment (risk & issues) reporting in ServiceNow.

Governance Improvements
& Knowledge Base Migration

Helping modernize client engagement governance

Scope
A new Managed Services Provider company Kyndryl just split from IBM and needed to review all their client transition and transformation engagement consulting materials. They collaborated with ZCS to assess their knowledge base artifacts for relevance and to migrate all relevant materials from IBM's Box Solution to a new SharePoint site.
Delivery
ZCS reviewed all knowledge base and training artifacts to archive legacy materials and analyze relevant materials with engagement leaders and identified stakeholders for revisions. In collaboration with Kyndryl, we designed and deployed a new SharePoint site, then migrated relevant data from legacy to new site for engagement team. ZCS also created new knowledge base operational materials and conducted training sessions to engagement teams for awareness.
Support
ZCS was able to complete the effort in 3 months. The effort was so successful that our design and approach was leveraged by other Kyndryl teams needing to move SharePoint due to company directive.
